How do original discs fare in your drive now, do they too throw read errors? Another reduction in the potentiometer might help, but this is how all disc drives tend to go bad (from DVD-R) and why everyone has moved on to use other medium types (SD, etc). I believe I'd done it on a GameCube with wiiRD 0.9.1 (the one attached here). It's been so long I forget what the prerequisites are for even launching GeckoOS were.

This is information that has been lost to time it seems. You need 192.168.1.100 on your PC, the GameCube connected directly to it via a crossover cable and then netcat to do something like this:
nc.exe 192.168.1.32 4000 -q 0 < qoob_upgrade.elf

You can replace it with holders that fit through the same through hole spots, not requiring wires.

It's exciting, I particularly like the work being done on cubeboot to support it directly from the original IPL (patched at runtime). My only fear is that it will complicate things longer term with the GC "ecosystem" in regards to Swiss features/integration, but time will tell.

There's likely a way to pass arguments to .tgc images when booted that Swiss isn't emulating. We could extract that logic and offer the options based on the .tgc being booted as a feature in Swiss. I'd be happy to implement this in the UI if someone knows how they're supposed to bet set up?

Can you try with just a plan A/V out, or hardcode the videomode in the .ini file? (or temporarily remove the entire swiss directory away from the SD card).

The SDLoad plugin is pretty annoying/limited. It only supports up to 2GB SD cards, it doesn't support SDHC/SDXC, and it only supports the 2 front Slot A / Slot B ports, so you'd need something in there to boot swiss, and then another device to actually house some ISOs. Swiss will boot a newer version of itself from most devices if placed as boot.dol on there so you should only need to burn one disc really.

If you want it to be like 2004, keep cobra and just put whatever you can find as a plugin (iplboot). Iplboot as a plugin for viper is pretty limited I believe, if it exists at all.
My personal suggestion would just be to use a DVD-R of Swiss to keep the mod as stock as possible if that's your goal.

I can't make any recommendations because I haven't tried the new SD Gecko equivalents these days. They're all relatively cheap that you could buy a couple of different ones and see how you go though.

For unmodified, you need a working disc drive. There's no exploit for BS2/IPL (the menu you see when you boot up the GameCube).
You can use an original disc and a save game exploit (prepared using a modded console/Wii/from eBay), the supported games are listed here Game Save Exploits.

Are you sure it freezes without the DVD drive in the original menu? It's supposed to throw an error if one isn't attached. It seems like something that isn't used by the boot process too extensively is faulty, perhaps ARAM? Try various games, do they boot any differently beyond the black screen? Can...

USBLoaderGX would be using Nintendont I assume so you'd need to take the .raw from that and the .raw from Swiss, open both in Dolphin and copy from the Nintendont memory card to the Swiss memory card and then finally place the .raw back onto your SD card for Swiss.

I'd implemented what you're describing here in an attempt to dump a specific disc that no one else seemed to have at the time, the scratch on that disc was from about half way and went straight to the edge so ripping from the end backwards didn't really help in my case but retrying did get a few ext...

Repeated clicks sounds like the laser struggling and then resetting the placement of the lens to try again. Try it in BS2/Original menu if it's not a backup and if it happens there it just means your laser is having difficulties reading the disc.
